Timer setting?

HELP PLEASE! I never owned a "T" before and just started mine for the first time today. Question I have is while adjusting the carb needle adjustment and adjusting the timer to where it seems to run the smoothest I noticed on the exhaust manifold (for the #3 cylinder) it was getting cherry glow red hot. Only in that area. I immediately shut it down and need advice. Did I have the timer too far advanced? When I run it at a lower rpm it seems to run rough. Could the gap on the coils be set incorrect and if so how do you set them. I'd rather ask and sound dumb than to have a blown engine. Any advise would greatly be appreciated. Thank you.

Classic description of running to lean on carb. Set your carb 1 1/4 turn open and then adjust to where engine runs smooth. A model T will idle fast. Leave carb alone once you get it set. The timing arm should be all the way up to start and then down when running. If you move it around a little you will find the sweet spot.
